So you need a Shopify agency. Maybe you're launching a new store, maybe your current one is underperforming, or maybe a developer ghosted you mid-project and you're starting over.

Whatever brought you here, this guide will help you hire the right team.

We'll cover what actually matters when vetting agencies, the red flags most store owners miss until it's too late, and the questions worth asking before you sign anything.

What Does a Shopify Development Agency Actually Do?

First, a quick distinction: not all "Shopify agencies" offer the same thing.

Some are full-service: strategy, design, development, and ongoing support. Others are specialist shops focused on a specific slice: theme customization, app integrations, conversion optimization, speed improvements, or migrations from platforms like WooCommerce or BigCommerce.

When you're evaluating agencies, you need to know which type you're dealing with. A generalist agency that's mediocre at everything might look impressive in a sales call. A specialist shop that's excellent at one thing and honest about what they don't do is usually a better choice.

What to Look For

1. Proven Shopify-specific experience

Shopify has its own ecosystem: Liquid templating, theme architecture, app integrations, Shopify Functions, Online Store 2.0. A web development generalist who "does Shopify too" is not the same as a team that lives in Shopify every day.

Look for:

  • A portfolio with actual Shopify stores (live URLs you can visit)
  • Experience with the type of project you need (new build vs. existing store optimization require different skill sets)
  • Familiarity with the Shopify app ecosystem so they can recommend tools rather than build everything from scratch

2. A clear process

Good agencies have a process and can explain it clearly. You should understand roughly what happens from the first call to launch: scoping, design review, development, QA, handoff.

If an agency can't walk you through their workflow in a straightforward way, that's not a confidence-building sign.

3. Communication standards

This one sounds soft, but it isn't. Communication is where most agency-client relationships break down. Ask upfront: How do you communicate with clients? What's your typical response time? Who is my main point of contact?

If the answer is vague, pay attention to that.

4. Transparent pricing

You don't necessarily need the cheapest option. You need to understand what you're paying for. Fixed-price projects are common for defined scopes. Hourly or retainer models work better for ongoing work or evolving requirements.

Either way, the agency should be able to give you a clear estimate with reasoning, not just a number pulled from thin air.

5. Post-launch support options

What happens after your store goes live? Bugs get discovered. Shopify releases updates. You'll want to make tweaks. Ask whether the agency offers ongoing support, what it costs, and what the turnaround looks like.

Red Flags to Watch For

"We'll handle everything" with no scope document

No discovery process. No written scope. No defined deliverables. Just vibes and a handshake. This almost always ends with scope creep, missed expectations, and frustration on both sides.

A legitimate agency will document what's included before work starts.

Portfolio is all mockups or screenshots, no live stores

If you can't click through to a working store and verify it's built on Shopify, the portfolio isn't worth much. Ask for live URLs.

They promise results they can't control

"We'll double your revenue." "Guaranteed first page on Google." Any agency making performance guarantees tied to metrics they don't fully control is either inexperienced or not being straight with you.

Good agencies can speak to what they've achieved for clients. They won't promise outcomes they can't guarantee.

They can't explain what they're building or why

If a developer can't explain in plain language why they're making a technical recommendation, that's a problem. You're trusting them with your store. You should be able to understand the approach, even if you're not a developer yourself.

One-size-fits-all proposals

Every Shopify project is different. If an agency sends you a cookie-cutter proposal without asking meaningful questions about your business first, they're not paying attention. The best agencies will spend time in discovery before they quote you.

No clear point of contact

Some agencies sell you on the senior team but hand your project to a junior who just started. Ask specifically: who will be working on my project day-to-day?

Questions to Ask Before You Hire

These aren't trick questions. They're genuinely useful for separating capable agencies from the rest:

"Can you share a few recent Shopify projects similar to what I'm looking for?" You want to see relevant work, not just their biggest success story from three years ago.

"How do you handle scope changes mid-project?" Every project changes. Good agencies have a clear process for this. Bad ones either say "no changes" or just absorb everything without tracking it (and then resent you for it later).

"What does your discovery or scoping process look like?" The answer tells you a lot about how rigorously they approach a project before writing a single line of code.

"Who specifically will be working on my project?" Not "our team." Who. Names, roles, experience levels.

"What do you need from me to keep the project on track?" A thoughtful answer here signals an agency that's been burned by clients who disappear during review phases. That's a good thing. It means they've learned from experience.

"What's your approach to testing before launch?" QA is where corners get cut. You want a specific answer, not "we test everything thoroughly."

"Do you offer any kind of post-launch support, and what does that look like?" Know what happens after go-live before you commit.

Canadian vs. International Agencies: Does It Matter?

It depends on your priorities. Canadian agencies tend to offer closer time-zone alignment, easier communication, familiarity with Canadian payment processors (like Interac and local shipping carriers), and some understanding of bilingual (EN/FR) requirements if that's relevant to your market.

International agencies, particularly offshore teams, can be more cost-effective. The tradeoff is often communication overhead, time zone friction, and variable quality control depending on who you're working with.

The right call depends on your budget, project complexity, and how hands-on you want to be in the process.

What a Good Engagement Actually Looks Like

Here's roughly what a well-run Shopify project looks like end-to-end:

  1. Discovery call: Understanding your business, goals, current setup, and what success looks like
  2. Scope document: A written breakdown of what's included, what's excluded, timeline, and pricing
  3. Design or wireframe review (if applicable): You see and approve the direction before development starts
  4. Development: Built in a staging environment so nothing touches your live store
  5. Review and QA: You test it, they fix issues, both sides sign off
  6. Launch: Coordinated go-live, ideally during a lower-traffic window
  7. Post-launch: A defined period for catching and fixing anything that surfaces

If an agency skips or rushes steps 1, 2, or 7, pay attention to that.
